If I had any idea the Weber Smokey Mountain was gonna be so EASY, I’d have bought one years ago. You dump most of a bag of charcoal in the bottom, stick some pieces of smoking wood in it (we have volunteer plum, harvested from the yard), and light about 1/2 of a chimney full of charcoal. Pour that on top, open the vents, fill the water pan.

This one smoked for 8 hours, with me barely having to adjust the vents. I got a Weber iGrill, so I can follow the internal temp of the butt on my iPhone (bluetooth).

Once it hit 185, I put it in the oven under foil for another hour, then an hour under a styro cooler. Literally fall-apart tender.
